The Quiet Death of the AI Demo

Two years ago a slick demo closed the deal. Now buyers watch the demo and ask for the boring parts. The demo aged badly and we should talk about why.

Remember when a good AI demo could carry a product? A clean screen recording, one perfect prompt, a result that looked like magic. That used to be enough to get a meeting, a term sheet, a headline.

It stopped working, and not because the demos got worse. They got better, which is exactly the problem. When every vendor can produce a flawless two-minute clip, the flawless clip proves nothing. It proves they can edit.

Buyers got burnt once, maybe twice, on a demo that collapsed the moment a real input hit it. Now the question after a great demo isn't 'wow, what does it do,' it's 'show me the time it failed.' The impressive part became the liability.

The startups that are quietly winning don't lead with the demo anymore. They lead with the eval, the error rate on the boring task, the thing that went wrong last Tuesday and how they handled it. Boring, and infinitely more convincing than a highlight reel.

So the demo isn't dead, it just lost its power to substitute for evidence. We spent two years teaching the market to distrust the performance, and now the performance only matters if the receipts are attached. That's probably healthier. It's definitely less fun to pitch.
