Cut a long YouTube video into Shorts with Descript (without becoming an editor)

One hour-long video, six vertical clips, ninety minutes of work. The workflow: let Descript find the moments, then fix its confidence with your judgment.

Repurposing is the strategy everyone agrees on and nobody executes, because cutting Shorts from a long video is fiddly, repetitive work that a creator didn't sign up for. Descript's clip-finder turned it into a review job for me — one hour-long video became six publishable verticals in about ninety minutes, most of it judgment rather than cutting.

The workflow starts in the project you already have. If the video was recorded in Descript, the transcript is the index; if not, import the file and it transcribes first. Then the AI 'find clips' feature scores the video for self-contained moments and proposes verticals with captions. Its hit rate on my talking-head content: roughly one genuinely good clip per three proposals, which is exactly the ratio that makes review faster than hunting from scratch.

The human pass is where the quality lives, and it's three checks. First, the moment must stand alone — clips that open with 'and that's the second reason' are dead on arrival; trim back to where the point starts. Second, the hook: Descript's auto-captions start when the clip does, and the first two seconds need a claim or a question, not a warm-up. Third, the end — the model loves to cut mid-breath after the payoff; add a beat of room.

Caption and layout fixes are quick and worth it. The auto-captions are accurate but bland — bump the keyword emphasis, check that no caption line runs past the safe zone on the vertical crop, and move the face crop if the speaker drifts off-center. Descript's layout tools handle all of it without leaving the transcript view.

The honest ceiling: this produces good Shorts, not viral ones. The algorithm still decides, and the clips that did best for me were ones I'd have picked anyway. What the workflow actually buys is consistency — six clips from every video instead of two when guilt peaks — and in the repurposing game, showing up with volume and a decent bar beats waiting for the perfect cut.
