Our support replies used to sound like whoever was tired that day. The fix was a Custom GPT built in about thirty minutes, and the difference between it and a generic chatbot came down almost entirely to what we put in the instructions.
The knowledge layer is the foundation: paste in your refund policy, shipping thresholds, escalation paths, and the twenty most common questions with their real answers. Not marketing copy. The actual sentences your best agent writes. The GPT is only as good as this pile, and writing it is most of the thirty minutes.
The instructions layer is where voice lives. We specified: acknowledge the specific problem in the first sentence, no apologies longer than one line, offer the resolution before the explanation, and never promise a refund timeline the policy doc does not contain. Every one of those rules exists because the first drafts violated it.
The testing step everyone skips: run twenty real historical tickets through the GPT and compare its draft to what your team actually sent. We found it hedged on billing disputes and over-offered on shipping delays, which became two more instruction lines.
